SEO Gap Analysis: Every Gap Between You and Page One
A content gap analysis measures what the businesses on page one have that you don't: phrases, topics, links, Business Profile strength and AI answer presence. How to run one place by place, and turn it into a work order.
On this page
A content gap analysis lists what the businesses already on page one have that you don't: the phrases they rank for, the topics their pages cover, the sites that link to them, the strength of their Business Profiles and the AI answers that name them. Measured phrase by phrase and place by place, those gaps become your work plan.
The short answer
Direct answer
An SEO gap analysis compares your site and Business Profile with the pages and profiles already on page one for the phrases you want. It looks for five kinds of gap: keywords, content, links, Business Profile strength and presence in AI answers. Each gap is a measured shortfall against a named competitor, so closing it is a task with a size, not a guess.
Google expects this kind of homework: its hiring advice says a good SEO should ask "who your competitors are" [1]. Two cautions apply throughout. Google says third-party SEO tools have no access to its internal ranking data [1], so every tool figure is an estimate. And Google's results depend on the searcher's location and settings [2], so capture page one from your own market.
Keyword gaps: missing, weak, untapped
Direct answer
A keyword gap is a phrase your competitors rank for and you don't, or rank for above you. Semrush's Keyword Gap compares up to five competitors and sorts keywords into six groups; three of them, Missing, Weak and Untapped, are the gap list [3]. Ahrefs' Content Gap compares up to 10 competitors and lists the organic keywords they rank for that you don't [23].
| Semrush group | What it means [3] |
|---|---|
| Missing | All of your competitors rank for it; you don't |
| Weak | You rank, but lower than all of your competitors |
| Untapped | You don't rank; one of your competitors does |
| Shared, Strong, Unique | Every site ranks; you outrank them all; only you rank |
For a local business, the tool list is a starting point. Build your own phrase list from services, modifiers and places, remove searches for your own business name, and read volumes with care. Google Ads averages search volume over 12 months by default, groups close variants and rounds the figures [4]. When we sent 606 phrases to Google Ads on September 27, 2026, 158 of them (26%) came back with no volume at all, and close variants such as "seo competitor analysis" and "competitor analysis seo" shared one number. Your first-party lists matter most: Search Console's queries and your Business Profile's Performance report both show the search terms that already find you [5][6]. Keyword difficulty covers sizing each phrase.
Content gaps: topics the ranking pages cover
Direct answer
A content gap is a topic, question or detail the ranking pages cover and yours doesn't. Google says relevance starts with matching words, then looks for other relevant content beyond the keyword [2]. So list the subtopics, formats and questions each page-one result covers, compare them with your page, add what's missing, then add something none of them has.
Google's questions for helpful content set the bar for the "and more" part [7]:
- "Does the content provide original information, reporting, research, or analysis?"
- "If the content draws on other sources, does it avoid simply copying or rewriting those sources, and instead provide substantial additional value and originality?"
So "do everything they did and more" means cover what the ranking pages cover and add what they lack. It never means copying them. Word count is a weak guide; Google says "there's no magical word count target, minimum or maximum" [8]. Each city page needs its own content: Google treats pages created to rank for "specific, similar search queries" as doorway abuse [9].
Backlink gap analysis: who links to them and not you
Direct answer
A link gap, or backlink gap, is the list of sites that link to your competitors but not to you. Ahrefs' Link Intersect and Semrush's Backlink Gap both produce it [26][27]. Ahrefs' rule of thumb for the top ten is to acquire as many backlinks as the pages already ranking, if not more, and it adds that averages can hide weak spots you can exploit [11].
Google says one of the factors it uses to judge quality is whether other prominent websites link to the content [2], and that "Google uses links as a signal when determining the relevancy of pages and to find new pages to crawl." [10]
Measure the page, not just the domain. Count referring domains to the specific page that ranks, because that is the page you have to pass [11].
Business Profile gaps: categories, reviews, photos
Direct answer
In the map results, compare Business Profiles, not websites. Google says local results are mainly based on relevance, distance and popularity, that categories affect local ranking, and that more reviews and positive ratings can help [15][12]. So compare each map competitor's categories, review count, rating and recency, photos, hours and completeness with yours, from your customers' location.
What to compare, with the evidence:
- Categories. Google says the categories you choose affect local ranking [12]; a profile has one primary category and up to 9 more [13]. In Whitespark's 2026 survey of 47 local search experts, the primary category ranked as the top map-pack factor [14].
- Reviews. Google says more reviews and positive ratings can help [15]. Customers read recency too: in BrightLocal's 2026 survey of 1,002 US adults, 74% sought reviews written in the last three months, and 47% said they won't use a business with fewer than 20 reviews [16]. Sterling Sky's study of 8,186 businesses found reviews gained that month mattered more than the total, a correlation rather than proof [17].
- Completeness and hours. Google says complete, accurate profiles are more likely to show [15]; being open at the time of the search ranked fifth in Whitespark's survey [14].
- Distance. It can't be changed, so compare against the businesses nearest your customers' search point.

AI answer gaps: who gets named or cited
Direct answer
For AI answers, the gap is which pages and businesses Google's AI Overview names or links for a phrase, and whether yours is among them. Google says AI Overviews appear only when its systems judge them additive, and often don't trigger [18]. So first record whether an AI answer shows at all for each phrase, then record whom it cites.
Google says a supporting link must be indexed and able to show in Search with a snippet, and that "There are no additional technical requirements." [18] Its AI features are "rooted in our core Search ranking and quality systems" [19], so close the organic and profile gaps first. Studies disagree on how often AI Overviews cite page-one results: Ahrefs found 76% of cited pages ranked in the top ten in July 2025 [20] and about 38% in March 2026 [21], while BrightEdge found only 16.7% of citations came from the top ten in September 2025 [22].
Record the business names too. In one national capture on September 27, 2026, Google's AI Overview for "near me seo" named two local-pack businesses with their star ratings and review counts, and linked neither. It is a single observation, but it shows review strength can be quoted. For the wider picture, see AI search optimization.
Turning gaps into a work order
Direct answer
Turn the gaps into a work order phrase by phrase and place by place. For each phrase, find the weakest business holding a page-one slot in each place, measure your shortfall against it, sort the gaps from smallest to largest and work in waves. This is our method, not a measured fact: every input is measured, and the plan is arithmetic over those measurements.
A simple way to think about it:
- The bar. For each phrase and place, the bar is the weakest page or profile on page one. To get onto the page you have to pass the last holder, not the leader.
- The gap. The bar's measure minus yours, input by input: referring domains to the ranking page, reviews, a category match, subtopics covered.
- The order. Gaps sorted smallest first, place by place, and worked in waves.
| Place | Measure against the weakest page-one holder |
|---|---|
| Map results | Categories, distance from the search point, review count, rating and recency, completeness, hours [14][15] |
| Organic results | Intent and format, subtopics covered, referring domains to the ranking page [2][11] |
| AI answers | Whether an AI answer shows, and which pages and businesses it names or links [18] |
Our first page guarantee counts each of the three places separately, so each place gets its own sorted list. The arithmetic is plain: with 200 phrases on the agreed list, the day-90 milestone of at least 20% means at least 40 counting in the map results and at least 40 in the organic results. Day 180 (40%) means 80 in each of those two places, and the end of the first year (50%+) means 100. In AI answers, the written guarantee terms apply the same shares only to the phrases for which Google shows an AI answer when we check; if it shows none at a check, that milestone is judged in the map and organic results. The plan has margin when the phrases whose gaps can be closed by each date sit clearly above those numbers.
Checklist: a gap analysis you can act on
Frequently asked questions
What is a content gap analysis?
A content gap analysis compares your pages with the pages already ranking for the phrases you want, and lists what they cover that you don't: keywords, subtopics, questions and formats. Ahrefs' Content Gap tool, for example, lists the organic keywords up to 10 competitors rank for that your site doesn't [23]. The output is a list of pages to create or improve, each sized by its gap.
What is the difference between a keyword gap and a content gap?
A keyword gap is about phrases: the searches competitors rank for and you don't, or rank for below them, as in Semrush's Missing, Weak and Untapped groups [3]. A content gap is about substance: the subtopics, questions and details the ranking pages cover and yours lacks [2]. The keyword gap tells you which pages you need; the content gap tells you what to put on them.
How often should I run a gap analysis?
Run it before you commit to a plan, then again at each milestone check and after Google confirms a core update, since core updates come several times a year [24]. AI answers need more frequent sampling: in SE Ranking's August 2025 study, only 9.2% of the URLs Google's AI Mode cited matched across three tests [25]. Page one moves, so your measurements should too.
Which tools show keyword gaps?
Semrush's Keyword Gap compares your site with up to five competitors [3], and Ahrefs' Content Gap with up to 10 [23]. For links, Ahrefs' Link Intersect and Semrush's Backlink Gap list the sites linking to competitors but not to you [26][27]. Your first-party data come from Search Console's queries and your Business Profile's Performance report [5][6]. None of these tools sees Google's internal ranking data [1].
Can a gap analysis include Google Maps?
Yes, and for a local business it should. Compare each map competitor's primary and additional categories, review count, rating and recency, completeness and hours with your profile, measured from your customers' location. Google says categories affect local ranking [12] and that more reviews and positive ratings can help [15]. Distance can't be changed, so compare against the businesses nearest the search point.
